A service they could finally sell
A design agency kept being asked for SEO by existing clients and kept referring it away, because attempting it once had produced a result nobody was proud of.
Background
The agency had the relationships and the trust. Clients asked them for SEO regularly, and each time the work went to another firm.
That meant losing the revenue and introducing a competitor into their own client relationship, which is the more expensive of the two losses.
An earlier in-house attempt had produced work the team was not confident in. Nobody wanted to repeat it, and nobody could justify a senior hire against demand that arrived unevenly.
The challenge
This is a delivery problem wearing the costume of a sales problem, which is why hiring rarely solves it cleanly.
- Demand they could not staff
Clients asked for technical audits. Declining damaged the relationship, attempting it damaged the result, and neither option was acceptable.
- Hiring against uneven demand
A senior specialist is a large fixed cost against fluctuating pipeline. Quiet months would be expensive, busy months would break promises.
- One bad attempt still remembered
The earlier effort had left the team reluctant to try again, which is a rational response and a difficult one to argue past.
- Suppliers had disappointed before
Previous white-label experiences involved generic templates lightly rebranded, which their clients recognized immediately.
- Margin lost to reformatting
When supplier documents arrive in the wrong format, the time spent rebuilding them consumes the margin the arrangement was meant to protect.
The strategy
We started with the smallest thing that could work, rather than a retainer that would commit both sides before either knew whether the arrangement functioned.

Roadmaps were written so account managers could defend them without me in the room, which was a deliberate design choice rather than a convenience.
By the second quarter they were leading most conversations themselves, having absorbed enough from the documents to do so.
The results
Four existing accounts had SEO added as a retained line within two quarters, from a starting point of zero. Seven audits were delivered under their brand across that period.
No senior hires were required, and no fixed cost was committed against demand that still arrives unevenly.
They now need me less than they did at the start. That is the correct outcome even though it is commercially counterintuitive, and partners who feel that tend to stay longer anyway.
